Your Conversion Tracking Is Probably Broken. Here Is How to Tell
Simple tests anyone can run to find out whether conversions are really being recorded, plus the breakages I see most often in GA4, GTM and Google Ads.
I look at Google Ads accounts for small businesses every week, and one problem shows up more than any other. The ads are running, money is going out the door, and the owner has no reliable way to tell what the ads produced. The conversion tracking is broken, half set up, or counting the wrong thing entirely.
Conversion tracking is just the plumbing that connects a click on your ad to a real action on your site, like a booking, a form submission, or a phone call. When that plumbing leaks, every decision after that is a guess. You pause ads that were working. You keep ads that were not. Here are the simple tests I run first, and you can run every one yourself.
Test one: do the thing yourself
Go to your own website and complete your own form. Book your own appointment. Write TEST in the name field so you can spot it later. Then go look for it. Does it show up in your leads, your inbox, your booking system? You would be surprised how often a form quietly goes nowhere, and the owner has been paying for ads pointing at it for months.
Test two: watch yourself in GA4 Realtime
Open Google Analytics and pull up the Realtime report. Then visit your site on your phone and click around. Within seconds you should see your own visit appear. Complete that test form or booking while Realtime is open and watch for the event to fire. If your visit never shows up, the tag is not working on your site at all. If the visit shows up but the conversion event never does, the tag is there but the conversion part is not wired up. Two very different problems, and this one test tells you which one you have. Many sites I check have the basic tag but nothing marked as a key event, the gap I wrote about in GA4 is not set up just because it is installed.
Test three: check the conversion status in Google Ads
In Google Ads, go to the conversions section and look at the status next to each conversion action. If it says no recent conversions or unverified, that is your answer. Ads cannot optimize toward something it cannot see. When that signal is missing, Google just spends your budget in the general direction of people who click.
Test four: poke it with Tag Assistant
Tag Assistant is Google's own free tool for checking tags on a page. Connect it to your site, walk through your form the way a customer would, and watch which tags fire on which page. The classic breakage shows up right here: the tag fires on every page except the thank-you page, which is the one page that proves a conversion happened. I also see tags firing twice, which makes one lead look like two, and setups that count every button click as a conversion, which makes a campaign look great while the phone stays silent.
Test five: compare the two reports
Pull last month's clicks in Google Ads and last month's sessions from ads in GA4. They will never match perfectly, and that is normal. But if Ads says 400 clicks and GA4 shows 40 sessions, something is wrong with the tag, the links, or both. Big gaps are worth chasing before you spend another month of budget.
The breakages I see most:
- The tag is missing on the thank-you or confirmation page, so real conversions never get counted.
- The tag fires twice, so one booking counts as two and every report is inflated.
- Every click on a call button counts as a conversion, even accidental taps and people who hung up in five seconds.
- The booking tool lives on another domain, like a scheduling page, and the trail goes cold when the visitor crosses over, so the click gets credit for nothing.
- Nobody ever set it up, and the account has been running on clicks and hope since day one.
Phone calls deserve their own look, because for most local businesses the call is the conversion that matters. I covered that in how to track phone calls from your website and ads. And if your tags are a tangle of hard-coded snippets, GTM explained for business owners shows why Tag Manager makes this easier to fix and harder to break.
If you ran these tests and found gaps, that is most of what I do. This is exactly the kind of thing I find and fix live on a screen share, with you watching every click, through my conversion tracking help sessions. We test it together until the numbers match what actually happened. First hour is $99, and the free 15-minute Marketing Check is a good place to start.
